Customer challenge

The first step in the transformation was to consolidate four separate warehouses in the Benelux into a single centralised distribution centre (DC). This involved multiple challenges, ranging from keeping operations running smoothly while relocating from the existing warehouses to implementing a new Warehouse Management System (WMS) and a series of advanced automation solutions.

Approach

Our structured approach to achieving the ambitious goals involved various critical steps. Moving from the existing warehouses was a complex task that had to be performed carefully to ensure HBM could continue operating without interruptions.

A key element of this success was our overseeing of the construction and the leading role we played in setting up the new centralised DC. As well as the physical construction, we carefully planned and coordinated all the underlying processes.

Structuring the WMS was a critical step in the drive for efficiency. We carefully selected and implemented the most advanced WMS so that operational processes continued running smoothly and inventory levels were kept under control.

We also implemented a series of important warehousing solutions, including racking, mechanisation, automated packing and an advanced lift system, as well as mechanising transport and implementing various sustainable solutions. This comprehensive approach helped to achieve an optimised and environmentally friendly working environment.

Once everything went live, we were in charge of facility management and temporarily took on responsibility for facility aspects. This way, we could ensure a smooth transition and continuing operational efficiency.

After its successful implementation, the project was transferred to the company’s operational management and is now generating benefits. Our integrated approach not only achieved the goals that had been set, but also created a solid basis for future growth and continued optimisation.
